The Challenge

Cloud Solutions is a regional leader providing health technology solutions to hospitals, clinics and laboratoriesacross the GCC. Following its transition into an independent business unit and a period of rapid growth, theorganisation expanded both its product portfolio and its operational footprint.

As Cloud Solutions continued to scale, leadership sought to ensure that its operating model, product strategyand service structures were fully aligned to support the next stage of growth. This included reviewing howproducts were positioned across the healthcare value chain from Health Information Systems (HIS) through toRevenue Cycle Management (RCM) solutions while ensuring internal processes and commercial models werestructured to support sustainable expansion.

Key focus areas included:

  • Strategic Product Positioning:Reviewing the organisation’s product strategy and pricing approach to ensurealignment with market opportunities and long-term growth objectives.
  • Operational Alignment:Assessing delivery structures, roles and tools across teams such as product,development and business analysis to support efficient collaboration as the organisation expanded.
  • Service Structure and Governance:Refreshing service catalogues and service level frameworks to ensureclarity and alignment between Cloud Solutions and its wider corporate ecosystem.
  • Sustainable Growth Foundations:Ensuring financial and operational structures were designed to supportcontinued scale and long-term value creation.

Our Approach

Q5 conducted a 5-month organizational health scan that focused on the following:

  • Strategy and Purpose – A detailed review of Cloud Solutions Go-to-Market strategy with senior leadership team understanding their growth opportunities and strategic drivers to deliver them. 
  • Financial Performance – Conducted a deep-dive analysis into their cost drivers with Shared Services and Finance function to better understand how costs are being allocated
  • Ways of Working & Tools – Conducted 12 1:1 interviews with key business areas and cross team workshops to understand key pain points and the underpinning technology supporting delivery.

  • A review of their product pricing strategy and high-level recommendations based on Q5 sector expertise​
  • A detailed analysis of pain points (including process, tools and capabilities) across teams prioritized in line with business outcomes​
  • A breakdown of their internal costing methodology and suggested recommendations to ensure their costs are covered through services provision. ​
  • Suggested organizational structure shifts in business areas based on best practice i.e Business analysts to Product owners​
  • A gap analysis of organization capabilities and roles including enterprise architecture and business development.​
